1、保潔人員管理

做保潔工作在很多人眼裏都是不值得一提的工作,我原先也是這麼想的,可是自從真正的接觸到實際工作中的時候,才發現並不簡單,平時根本不注意的地方,對於保潔員來説,絕對不能馬虎,牆角、拐角,窗內窗外,犄角旮旯,都是自檢的重點。

一年來在公司的統一領導下,經過部門員工的共同努力,完成了公司的安排的各項工作任務,得到了業主的認可。保潔只可是是物業服務管理行業中的一個行當。它體現着行業單位的態潔形象,同時,也經業主、使用視覺感觀留下第一印象。俗話説:進門看地面,坐下摸板凳。這就是人們審視衞生狀況的習慣心理常態。回顧一下,我們是這樣做的:

一、保潔標準化在去年的基礎上,在新細化工作資料,嚴格考評大分標準。不一樣區域,不一樣部位都有具體的分值考評。這樣,便於操作,利於檢查。

2.按標準去做。分二,職責到人,簽定目標職責書,讓員工胸中有標準,日工作表上排列有順序,操作起來有個準。周師傅就是突出的一位,大廳的玻璃大門,玻璃幕牆潔淨透明,茶几、沙發一塵不染。袁師傅發揚着精益求精的工作作風,樓層保潔清洗垃圾桶,與男性相比,毫不遜色,堅持了主樓衞生潔淨度。

名都大廈此刻是裝修期間,在人員少工作量大的情景下,幾位師傅也拿標準來要求自覺,向標準去靠攏,儘量接近和到達標準。對他們的工作,僅有這樣來描述:掃地蕩身灰,拖地一身汗。較突出,調人員進取行動,毫無怨言。老範師傅職責的區域是目前最徹底,較潔淨的一塊,從裝修階段而言,是難以見到的標準典範。

3.按標準去查。在檢查工作中,不去過場。杜絕一糊二混,發現問題即使提出,注意預期輕重,儘量不傷和氣,出現反常,多方協助。目的僅有一個,標準不放棄。技之一恆的日檢查,是保潔標準化不可缺少的措施,僅有這樣,牆上貼的才不會是一紙空文,區的衞生也才能贏得業主和使用人的滿意。

二、創衞嚴要求

創立國家級衞生城市是市委市政府的重大決策,一年來,我們始終繃緊這根弘,從不敢鬆懈。區內一向堅持着良好狀態。

2.上級要求長效管理,我們至始至終。從認識上講,創衞事關重大,從工作職責來説,我們是主力軍,能夠,我們必須理解任務,義不容辭,隨時理解檢查,全力以赴做好創衞工作。用二位師傅的話來説:“檢查時是怎樣做,平時也是怎樣做”,做到了平時和檢查一個樣。在無數次的檢查驗收明查暗訪過程中,也證明了一點。銀河一塊沒問題,我們能放心。居委會領導如是一説。

三、團結講正氣

在工作的實際中,我們一向提醒和要求大家:不利於團結的話不説(背後不議論別人長短);不利於團結的話不傳,不做長嘴婆,管好自我的嘴;不利於團結的事不做,尤其是值班期間和交接班過程中,不要小聰明,不敷衍了事,不糊弄同伴,做到上清下接,和諧相處。將正氣,歪風邪氣難存在了;講正氣,減少了猜疑心理。團結出心境團結出精神。拿女同胞的話講:此刻我們的心境舒暢,幹起活來有盡頭,吃點苦受點累心甘情願,領導提倡的費品收集全歸公,我們堅決服從,樂意去做。由來已久的慣例被打破,杜絕了任何人私自處理廢品的現象。這樣以來,即減少了互相猜疑和勾心鬥角的心理,有增加了收入,雖然是很微不足道,可是,它體現了一種精神和境界,更加重要的是,他促進了團結增強了團隊意識。公司多次的突擊任務都能只之即來,樂意幹活,沒有怨言。

四、感慨與無奈

在人們的想象中,做保潔是做普通可是得了,誰都能做,其他啊,能做,不必須會做。按照我們的標準,從不會到會做,總得有個過程,且得用心揣摸。説這些,可能有人會認為保潔有什麼門道,別自做清高。感慨:有人不理解保潔。

有些人缺少公德意識,肆意糟蹋環境,車輛隨意停放。對此,個場上的二位師傅深有感觸,對這些人,説也無用,勸而無功,他們反而會説:不給你找點事,你們沒事幹。説者輕巧,聽者難受。應對如此遭遇,只能搖頭苦笑,歎息無奈。

五、存在問題

女人感性,易情緒,工作當中是有波動;工資她們較關心,物事愛計較。嘴上説得大度,行動上難免有出入。冬天過去,春天就要到來。新的一年裏,我們保潔工,願在公司的領導下,聽從指揮順從安排,在和諧的氛圍裏緊張快乾,如即往地做好本職工作,為銀河出力。為銀河添光。

首先感謝公司領導能給我這次機會,在這次活動上發言。很榮幸來到集團寧德分公司擔任一名保潔員,這份工作對於我來説來之不易,從上崗的第一天開始,我就以嚴謹的態度來對待這份工作,我將為公司的發展出一份自己微薄力量而努力奮鬥。 做保潔工作在很多人眼裏都是不值得一提的工作,我原來也是這麼想的,可是自從真正的接觸到實際工作中的時候,才發現並不簡單。看似每日重複、機械、單一的保潔工作其實是有技巧的,甚至是可以從中找到樂趣的:按照事先制定的保潔計劃(流程)做基本的保潔,這就要求對基本的工作流程、標準理解準確;其次要對責任區域的情況瞭如指掌,知道哪些地方是重點區域,哪些地方會造成盲點,根據這些情況在工作中適當確定流程中的關鍵環節;

第三是對新技術(工具)的接受、應用。每一個新技術、新產品肯定都有它的先進之處,使用得好可以節省人力、加快進度、提高質量(可以榨水車為例、垃圾推車),雖然剛剛開始使用時會有不習慣甚至排斥的心理,但是,只要掌握了它的特性、使用技巧,就一定可以妥善處理好人與物的關係,使之為我所用。安全也是我們工作的重點,是我們工作的保證,不然我們工作做的再好,都毫無價值。可能有人會説保潔有什麼不安全的事件?其實不然,比如地上有水沒有處理好,會造成人員滑倒;高處作業時沒有按照規範操作,會造成自己傷亡。另外節能減排、環保意識也不能少,在我們日常工作中很多隻是舉手之勞,但可以做到環保也可節能減排。比如:核電大廈各個公共衞生間的洗手池上方有一個空調凝結水,只要我們把水池出水口塞一下,每天洗拖把的水就足足有餘了;再比如:我們的垃圾袋更換,垃圾桶只有一點固體垃圾的話,我們就直接把垃圾取出不換垃圾袋,每天節省一點,長年累月也是不少的量。其實在我們日常工作中有很多類似小技巧,希望大家積極探索發現,再加以持以恆,融合到實際工作中,最後使之自然而然的成為日常工作中不可缺少的組成部分。平常我在工作區域內,只要發現垃圾、紙屑、水漬等立即進行清除,保持清潔,不留死角,決不因為自己工作的疏忽,而影響我們優美乾淨的工作環境服務,讓我們的業主每天都能在乾淨舒適的環境中工作。

在這座大廈裏,我已工作了快四年。時間讓我熟悉了這裏的人和事,經歷增長我的知識與智慧。記得剛開始做管理,正當我還在摸着石頭過河時,是薛經理和同事給了我正確的指導和幫助;員工給予了工作上的大力支持與鼓勵。自己在工作崗位上也一個勁地努力和學習。雖然一路上跌跌撞撞,但工作成績還算不錯,也給了20xx年度保潔管理工作一個圓滿的交代。一轉眼又到了20xx年年底,通過這兩年在管理方面的學習和實際經歷的應用,基本完成了保潔服務的管理工作,並收穫了圓滿與成功。

説實話,讓我在現在的環境中工作,我感到特別的愉悦和欣慰。這裏是讓我學習和進步的地方,也是能體現自我價值的地方。這兩年來在薛經理的領導下工作,我學到了很多東西。學習他靈活應變處理事情得當,解決問題果斷、堅定又能擔當。他為人正直,做事認真,説話清晰有條理。為了公司利益,他盡心盡責,處處精打細算為公司降低成本和創收。在我的工作方面,他總是鼓勵我,相信我,讓我大膽管理。我做的每一項決定,他都給予了評價與肯定,是他給了我自信。在工作上他是我們的領導,也是我們的良師益友。我無論工作上遇到甚麼困難,我都會第一時間找到他與他商量解決的辦法,但他對我們的工作要求也很嚴格。從我的內心我非常敬重他,更感激他!

我們辦公室裏還有一位值得我學習是:辦公室主任,我們都叫她張姐,有時候我都開玩笑説:‘張姐,你就是女人中的精品,交給你一個作惡多端的土匪,或許都能把他改造成熱心腸’。她總是笑笑説:‘我那有那麼好’?張主任在我眼裏,她為人親切,説話温和又有耐心。做事認真、仔細、負責任。一絲不苟用在她身上是恰如其分。這樣説吧! 但凡她經手的事情,和她接聽過的客服電話,無一沒有記錄的。謙虛、謹慎而僅僅有條是她的風格。在保潔管理方面她輔助我做了許多工作,如:招聘、崗前培訓、保潔用品的購買與發放等。在我的工作中還有工程部師傅們,同樣也給了保潔服務工作很多幫助,每次高空作業時幫我們開升降梯和接通水源,小到修理塵推、捆紮墩布、和玻璃刮子等。這些都是工程經理的配合與協調我部門的工作,我非常感謝他們對我的支持與幫助。

雖然身邊所有人都在幫助我,但保潔服務的管理畢竟我是責任人,我時刻牢記公司對管理人員的要求與制度,嚴格要求自己,堅持做好每一件事和每一天的事,在同事與員工之間樹立起良好的道德品質和自身形象,公平公正對待每一位新老員工,掌握各崗位保潔員的實際工作量。認真做好每天空崗、缺崗的協調工作。做好員工紙板考勤,並負責保潔工作完成情況的監督。如遇到重要或緊急任務時,自己還得親力親為現場作戰。平常愛和員工們溝通,瞭解她們的情緒及工作情況,處理他們中間存在的誤會,淡化她們之間的矛盾。在不違規違章的前提下,幫助解決她們的困難。包容他們的缺點,但絕不讓過份和違反公司制度的事情存在。

也許每個人走的路都不會是一馬平川,走到一定路程後,回過頭才發現:原來我們也是經歷了崎嶇,甚至攀巖。就在我20xx年的工作中,曾經兩次遇上了困難。第一次是在20xx年春節後學校剛開學。第二次是暑假後學校正式開學。當時保潔部只剩下14人,原本23人的團隊,離職和請假的就佔9人,還有三分之一多的崗位缺人。這時,我們的團隊已面臨着巨大工作量的挑戰,我和辦公室所有人,幾乎了用了各種招數進行招聘,但都沒能招上人來,這給我的工作帶來極大的壓力,後來我找到了原由。如今的保潔招聘已不知不覺進入了競爭性的行業,解決問題,要從員工的工資作為出發點。瞭解到周邊一些情況後,薛經理馬上作出決定,把當時的狀況立即向公司的領導彙報。經公司領導的批准,決定給員工工資上調。這時才穩住了部分員工的心,但招聘一時半會還是一道難題,在經過一段時間後我部門姐妹們的相互介紹,和我在朋友之間的奔走中,慢慢的走出了困境。在此期間我要感謝我們隊伍中的兄弟姐妹們,在我最困難的時候,是她們不怕苦、不怕累,不計個人得失,同時伸出手來,拽着我走過了最艱難的一段。

最讓我無法用語言來表達內心的感動是:我在醫院的那段日子,可以説那是我人生中最詼澀的階段,那時,我身邊所有的領導和同事還有我們部門的兄弟姐妹們,是他們的安慰與關懷,使我的內心變得更強大,讓我戰勝了一切病痛,從新回到了工作崗位。在此,我要再次感謝大家!有時我也在想,我或許就是那顆幸運草,偏偏落在了芳草園,在與身邊無數顆小草成長中變成了一片綠草地。我想對大家説:有您們在,我不會孤單!而且會更優秀!

這一年,在我的管理工作中,確實取得了一些成績,我曾多次受到過校方領導的表揚,其實這些成績都是來至於公司領導的支持和服務處領導的正確指導和監督,還有部門兄弟姐妹的勞動付出和努力而得來的。我知道,在我的管理工作中還存在許多不足,需要學習和改進。今後我會在自己的工作崗位上,不斷地進取和提高個人的管理水平,繼續做好保潔團隊的領頭羊,請所有的領導放心,爭取在新的一年裏再向公司交上一份滿意的答卷。

1、專業技能掌握不夠全面。隨着高科技的材料層出不窮,我們在清潔知識的方法上還無法全面的進行徹底清潔,為日後工作中可能造成的工作失誤留下了隱患,我們還要在日後的工作中不斷學習,努力豐富自己的知識面為日後工作的順利展開鋪好路。

2、 各種記錄的不規範、不齊全。各種制度記錄的專業程度不足、不完善,無專業化的記錄表格,記錄缺乏整齊性、美觀性。

第三、整改措施:

針對以上的不足之處,我將在來年把工作重點放在專業技能知識的學習及培訓上和加強各員工的服務規範上,讓我們的“個性化服務”能夠更好的向外發展出去,適應各種不同的需求,讓業主滿意,讓甲方滿意,培養一支專業性能強、服務熱情周到、能打硬仗的保潔隊伍來回報公司對我們的栽培,讓我們這個大家庭不斷的繁榮,壯大下去。

在xx年,保潔工作整體上有所提高,但在工作細節方面還存在着不足,清潔成本還有潛力可挖。在公司領導的指導下,在金經理的直接領導下,在保潔員全體的努力下,將在有更好的表現。

第四、xx年工作計劃和標準、目標。

根據xx年的工作情況,依據公司的要求,深挖細化工作內容,制定xx年的工作計劃、標準、目標。

一、保潔工作標準化。

1、標準化培訓員工。努力培養和造就一支專業技術強、作風正、素質高的隊伍。是做好保潔工作的前提,只有經過專業訓練的隊伍才能適應捷特公司管理現代化和保潔專業化的要求。為建立良好的工作秩序,提高員工素質及工作效率,我們將有計劃的組織員工進行全方位培訓。針對新員工入職較多的實際情況實行班會講理論,在崗示範的方法進行培訓。班長手把手教;老員工傳、幫、帶,發揮班長的業務技能,調動老員工的積極性。這樣新員工也容易接受和掌握。即提高了員工的技能又拉近了同事間的距離。嚴把培訓關,講清操作要領要點,做到眼勤手快(即:眼勤看手快做);先粗後細、一步到位、人走物清(即:一次做徹底,人走垃圾、雜物、工具全帶走)。把員工培訓工作作為日常工作的指標任務,利用適當的時間每週一次,每次集中培訓,培訓內容包括:《清潔基本技能》、《崗位職責》、《操作安全》、《清潔劑的性能和使用》、《機器設備的使用》等。同時在日常工作中不間斷的指導和培訓,培訓工作貫穿整個xx年度,培訓完了要進行考核,考核標準:實際操考核100%合格,理論考核95%及格。

2、按標準化去做,定崗、定人、定樓層,責任到人、崗位到人、簽訂崗位責任書。讓員工心中有標準,日工作表上排列有順序,操作起來規範。整個工作區無死角,無遺漏。

3、按標準化去查,主管、班長在檢查工作中不走過場,要堅持按標準檢查,自查、互查、班長檢查、主管檢查、抽查等檢查制度相結合,將檢查結果切實與員工工資掛鈎。堅持每天巡查,督促保潔工作,發現問題及時糾正。

二、管理要素實施正規化

1、基礎設施管理的正規化。平時仔細檢查各種設施,發現問題及時報修,故障不過夜。

2、物料管理的正規化。領料過程及手續齊全,嚴格執行審批制度,深挖保潔成本潛力,杜絕浪費,為公司節約成本,提高效益。

3、工作方法正規化。制定各崗位工作標準及流程,不斷完善存在漏洞的地方,確保用正確的工作方法來指導員工,讓所有工作處於受控狀態。根據實際情況制定各崗位的《崗位操作規程》及《檢查規程》、《培訓規程》、《語言行為規範》及相關的工作技巧。並讓保潔員工熟記於心。

4、職業健康安全管理正規化。對保潔各崗位存在風險進行識別,針對危險源制定措施,並對員工進行工作中的自我保護教育。高台、 3高窗、室外、電氣設備使用、機械設備使用作為重點內容進行教育和提示,確保安全無事故,做到安全服務。

5、月報、周評、周計、考勤正規化。及時做好各種報表,並使之正規化、程序化。

三、 人力資源管理規範化

1、 對員工進行不同層次的培訓,為員工制定工作目標,鼓勵員工自我學習和自我發展,努力提高自己的綜合素質。

2、再度加強對保潔員的管理。針對於樓羣、樓道分散、面積大、公共區域性質複雜,人口流動較大等特點,xx年需要加大管理力度,使之系統化、標準化、良性化運作起來。

1)加強監督工作質量,精益求精。加強員工的服務意識、工作中處理問題的靈活性、主動服務等方面的管理。

2)重視對員工的培訓教育,提高員工職業道德和服務意識。

3)加強班長的基礎管理能力。

4)工作標準量化、可操作性強。

5)日常培訓,讓員工熟悉工作流程及服務標準,昇華服務質量。

3、針對一些突發事件制定突發事件的應急方案,並對員工進行培訓,不斷完善提高滿意度。如水管爆裂、漏水、結冰等情況讓員工熟練掌握應對自如,不驚慌失措。

4、 進一步提高保潔員的工作效率和工作質量,精益求精,加強監督檢查力度。對保潔員進行主動服務意識培訓,調整員工思想,鼓勵員工養成主動自查習慣,學會發現問題,解決問題。只有善於計劃,工作才能按部就班,有條不紊地開展;只有善於總結,發現不足,工作績效才能良性循環。

5、xx年還要兼管太原街萬達地下室和北一路售樓處的管理,同樣和鐵西萬達的標準一樣,高標準,嚴要求,做到業主滿意,甲方滿意。

四、業主、甲方檢查滿意化。

針對上級的檢查,高度重視,及時組織人力物力,搞好各項工作,讓甲方滿意,讓公司放心。

五、上下關係和諧化。

正確處理好與甲方的關係,正確處理好與員工的關係,使各種關係正常化、和諧化,為工作創造一個良好的和諧的環境。

一分耕耘,一份收穫,工作任重而道遠。我們要認真總結過去的經驗教訓,發揚成績,克服缺點,在總公司的指導下,在金經理的直接領導下,秣兵勵馬,不遺餘力,全身心地投入到工作當中,為萬達廣場的保潔工作再上新台階,為創捷特品牌形像,作出更大的努力。

在日常的工作中,我秉承着聖沅佳理物業----因為您的需要而存在,因為您的滿意而精彩的服務宗旨,為了給成都後花園二期業主創造優良的居住環境。我在網上和保潔專業管理書籍中查閲了大量保潔綠化管理的專業知識,進一步提升了自己的管理能力和處理突發事件能力。帶領着部門員工共同努力,圓滿完成了公司下達的各項計劃指標和工作任務。

環境管理工作是普通的,卻是物業服務管理行業中不可缺少的重要環節,它體現着物業企業的最基本和最直觀的企業形象,同時也能通過良好的外部環境,讓業主、客户從視覺感觀上留下第一好的印象。俗話説:進門看環境衞生,坐前摸摸板凳是否有灰塵。這就是人們審視環境衞生狀況的習慣心理常態。為了企業形象和業主的基本需求,我部門制定了以下的工作標準:

一、在總結去年工作的基礎上,優化環境管理細則和操作規程,再細化日常的工作內容,把不同的工作區域,不同的工作崗位進行責任劃分,明確責任人,這樣更能提高工作質量,提高對各區域衞生和綠化責任人的考核標準。

為了達到提高我部員工以後的工作質量和自身素質的目的,在以往每週培訓一次的工作基礎上,我通過日常的工作的總結和以往結累的工作經驗,制定了以下培訓方案:

1.按標準培訓,在崗為部門員工做示範,推行理論聯繫實際的在崗操作的方法進行培訓。安排骨幹人員在崗手把手教導員工,讓員工熟練專業的操作技能,發揚傳、幫、帶優良傳統,充分發揮部門骨幹的業務技,進一步加強員工的自我學習、自我提高的意識。這樣做受培訓者也容易接受和掌握,即提高了各崗位的操作技能,又拉近了同事間的距離,一舉兩得,相互得益。嚴把培訓關,講清操作要領要點,做到眼勤手快(即:眼勤看手快做);先粗後細,一步到位,人走物清(即:一次做徹底,人走垃圾、雜物、工具全帶走)。

2.按標準去做,將各崗落實到責任人,室內、總坪、樓道、及各區域按照部門制定的崗位操作流程去做。

3.按標準去查。不走過場,杜絕一糊二混,發現問題即時提出,注意問題的輕重,在處理問題上,儘量做到説服教育為主,懲罰為輔,多方協助,達到預期管理之目的和要求。標準不放棄。做到每日檢查,是保潔標準化不可缺少的措施,只有這樣,環境管理工作也才能贏得業主和客户的滿意和認可。

二、團結講正氣

在工作的實踐中,我一直提醒和要求大家,不利於團結的話不説(背後不議論別人長短);不利於團結的話不傳,不做長嘴婆,管好自己的嘴;不利於團結的事不做,在值班期間和交接班過程中,不耍小聰明,不敷衍了事,不糊弄同伴,做到上清下接,和諧相處。談正氣,歪風邪氣難存在了;講正氣,減少了猜疑心理。團結出心情、團結出精神。拿員工們的話講:現在我們的心情舒暢,吃點苦受點累心甘情願,這樣一來,即減少了互相猜疑和勾心鬥角的心理,雖然是很微不足道,但是,它體現了普通員工高的精神和境界,更加重要的是,提高了員工團隊意識。讓員工以積極主動的心態,主動完成公司下達各項任務。

三、感慨與無奈

在人們的想象中,做保潔是最普通不過了,掃地嘛誰都能做。但是,保潔工作的辛苦與責任,為企業帶來的榮譽,不一定每一個人都會用心去感受。用一句最通俗的話説:“做的飯吃了,掃的地髒了”,為此,可能有人會認為保潔沒有什麼門道,有人不理解保潔。有些人缺少公德意識,肆意糟蹋環境,當大姐們剛把地掃完拖完就會亂丟煙頭垃圾。對此,我們的大姐深有感觸,對這些人,説也無用,勸而無功,他們反而會説,不給你找點事,你們沒事幹。説者輕巧,聽者難受。面對這些遭遇,我們只能搖頭苦笑,歎息無奈。

四、在暴雨災害中經受考驗

在今年夏天暴雨季節,公司2號3號地下室,電梯井,特別是2號地下室業主房間都相繼淹水,我們在公司領導安排指導下各部門配合掃水、排水、抽水,誰知第一次將所有積水都處理完後,相隔幾天又一場大暴雨襲擊2號3號地下室又被水淹,這次淹水比上次還要嚴重,經過接近3天才將積水處理完。過後又是相繼的雨,我記得張經理安排我們每個部門在那幾天得有人在場值守,以防暴雨的襲擊,有一天我下班回家後不久,天色突變,接着又開始下暴雨,我擔心地下室又遭淹,冒雨趕回後花園,幸好那場暴雨持續時間不長,沒有造成損失。

連續的降雨造成綠化草坪嚴重的遭到病、蟲害,草坪大片大片的枯死,我知道如果不馬上想辦法恢復,將會給後花園的整體環境帶來不良的影響,在找綠化負責人商量解決方法後,及時補種草坪,並播撒農藥,在短時間內,綠化逐漸恢復,大家揪着的心才放下來。

五、存在問題

俗話説女人感性,我部門基本都是女性易情緒,工作當中是有波動;工資她們較關心,遇事愛計較。當遇到這樣的事,我會組織部門開會,有什麼事一起商議,一起解決。這樣我部門就不會存在什麼勾心鬥角。我提倡的是,我們上班要開開心心上班,不要心裏有什麼不愉快,有什麼就當面説出來,我解決不了的問題,報公司解決。

我們環境綜合部的全體員工,在政府倡導的創建和諧社區的精神指導下,在公司的領導下,聽從指揮下,服從安排,一如既往地做好本職工作,為業主創造優美的生活環境。
